Last Tuesday, a product manager at a Series B startup typed this into Claude:

Help me with our Q3 data.

She got back a generic essay about quarterly business reviews. Useless. She tried again — this time spending 90 seconds constructing her prompt with five specific components. The output? A ready-to-paste executive summary her VP used in a board meeting that afternoon.

Same AI. Same person. Same data. The only difference was the structure of the input.

That structure has a name. And once you see it, you can’t unsee it.


Every effective prompt is built from five components. You don’t always need all five — but knowing them means you choose what to include deliberately, not accidentally.

Component 1: Role Assignment

You tell the AI who to be.

You are a senior data analyst at a B2B SaaS company with 5 years of experience presenting to executives.

This isn’t cosplay. Role assignment activates different knowledge patterns inside the model. “You are a senior data analyst” produces output with metrics, benchmarks, and hedged conclusions. A bare question produces a wikipedia summary. The role sets the lens through which the AI processes everything that follows.


Component 2: Context Setting

You provide the background the AI cannot infer.

The AI doesn’t know your company, your project, your audience, or your constraints. It doesn’t know that your VP hates bullet points, or that last quarter’s churn was 8.2%, or that you’re presenting to people who’ve never seen your product dashboard.

Context is everything the AI would know if it had been sitting in your office for the past three months.

Our product is a developer analytics platform.
We're presenting Q3 results to the board.
Revenue grew 18% QoQ but churn increased from 6% to 8.2%.
The audience is non-technical investors.

Without this, the AI guesses. And guessing produces generic output you’ll spend twenty minutes editing into something usable.


Component 3: Task Specification

You write the instruction with ruthless clarity.

Verbs matter. “Analyze” produces different output than “summarize,” which produces different output than “compare.” Scope matters. “Write about our Q3 results” is a fog. “Write a 3-paragraph executive summary highlighting revenue growth, addressing churn, and recommending two retention initiatives” is a blueprint.

Write a 3-paragraph executive summary that:
1. Leads with the 18% revenue growth
2. Addresses the churn increase honestly but frames it against industry benchmarks
3. Proposes two specific retention initiatives

The more specific your task, the less you edit afterward. That’s the trade.


Component 4: Format Control

You define the shape of the output.

This is the component most people skip — and then wonder why they spend five minutes reformatting every response. If you need a table, say table. If you need JSON, specify the schema. If you need three paragraphs with no bullet points, say exactly that.

Format: 3 paragraphs of prose, no bullet points, no headers. Each paragraph 50-75 words. End with a single forward-looking sentence.

The number-one reason people re-prompt isn’t wrong content — it’s wrong shape. Format control eliminates that entirely.


Component 5: Constraint Definition

You set the guardrails.

Constraints are what the AI should not do, plus quality criteria it must meet. Word limits, tone requirements, topics to avoid, standards to uphold.

Constraints:
- Tone: confident but not dismissive of the churn problem
- Do NOT use jargon — the board isn't technical
- Do NOT speculate about competitors
- Keep total length under 200 words

Constraints prevent the AI from going off the rails in ways your task specification alone can’t prevent. They’re the bumpers on the bowling lane.


Here’s the mental model that ties it all together: a prompt is a briefing document for a brilliant contractor who knows nothing about your company.

Role tells them who to be. Context tells them what they need to know. Task tells them what to deliver. Format tells them how it should look. Constraints tell them what to avoid.

Skip any one, and the contractor fills the gap with guesses. Sometimes those guesses are fine. Often, they’re the reason you spend twenty minutes fixing output that should have been right the first time.

You don’t need all five components for every prompt. A quick “translate this paragraph to Spanish” needs only a task. But the moment your request involves judgment, nuance, or audience awareness — stack the components. The 90 seconds you invest upfront saves the 20 minutes of editing on the back end.

Next time you’re about to hit Enter on a prompt, pause. Count the components. If you’ve only got one or two, you know exactly where to add leverage.
